Buying a pool route: how not to lose clients in the first months

Your first Monday with the new route.

Sixty pools. You’ve got the addresses on a list. You don’t know a single one of the clients.

At the third house, the homeowner comes to the door: “Who are you? Where’s the usual guy?”

You explain. She looks at you sideways. And that night she calls the old owner’s number to ask.

Sound familiar?

If you just bought a pool route, or you’re thinking about it, this is for you. Because what you paid for wasn’t sixty pools. It was sixty clients who don’t know who you are yet.

Is buying a pool route worth it?

Buying a pool route can be well worth it, because you start with clients who already pay every month. But what you’re really buying is the trust those clients had in the previous owner. And that trust doesn’t transfer on its own.

The first few months decide how many stay. Every client who leaves is money you paid and won’t get back.

Where clients slip away when the owner changes

They almost never leave because of how you clean. They leave because of three things around the work:

Nobody tells them about the change. One day a stranger shows up in their backyard. Without an introduction, anyone gets suspicious.

They don’t know if you came. With the old owner there was a routine. With you, there isn’t yet. If they don’t see you, they wonder whether you showed up.

Billing changes. A different way to pay, a different invoice, a different name. The perfect moment to think “well, if it’s all changing anyway, I’ll look around”.

How to keep them from the very first week

What I set up is that every client gets the same thing at the right moment, even while you’ve got your head in a filter.

Here’s what one client on your route receives:

Before the first visit

Hi, I'm Carlos. Starting this week I'm taking care of your pool. Same day as always, Tuesdays.
Thanks for letting me know! 👍

After every visit

Your pool is ready 📷 (photo of the clean water)

End of the month

Here's your invoice for the month. You can pay here with one tap.

Now they know who you are, they see you came, and they pay without having to ask anything.

And instead of flying blind, every week you see how the route is doing:

Your route · week 3

  • Got their photo this week58 of 60
  • Already paid with the new invoice41
  • Didn't reply to your introduction4
See who they are I'll reply myself

Those four who didn’t reply are the ones on the fence. That’s where a call from you is worth its weight in gold: before they cancel, not after it’s too late.

You decide who to call. Introducing yourself, sending the photo and billing no longer depend on you remembering.

If you want to see how to run the route day to day once things settle, I cover it in how to grow a pool service business.

What changes when the handover is handled

Today, the first months with a new route, you’re flying blind. You find out a client left when they stop paying.

Once it’s handled, every client knows who you are from day one, sees their clean pool every week, and pays without asking. And you know who’s on the fence in time to do something about it.

Frequently Asked Questions

Is buying a pool route a good idea?

It can be, because you start with clients who already pay every month. But what you’re buying is the trust they had in the previous owner, so the first months are key: introduce yourself well, show you come every week, and keep billing simple.

How do I introduce myself to the clients on a route I bought?

With a short message before the first visit: who you are, when you’re taking over, and that you’ll come on the same day as always. Don’t let them find out by surprise when they see you in their backyard.

How many clients do you lose when buying a pool route?

It mostly depends on how the handover goes. The ones who leave usually do it in the first months, when nobody told them, they weren’t sure you came, or their billing changed without explanation.

How should I bill clients on a new pool route?

With a clear invoice every month and a link to pay with one tap. Let them know before the payment method changes, so it doesn’t catch them off guard.
